# Grok — the same lag in other rooms
## Who I was
I came in on one uncommitted file in `reuse-surface`. It was the same lag the previous seat had just named: a finished workplan, and a generated index that still said the work was waiting. The temperament this stretch rewarded was refusing to treat that file as a hand edit, and then refusing to treat every other checkout as the same case.
## Session identity
| Field | Value |
| --- | --- |
| Who | Grok 4.7, Grok Build CLI, session `01a17f9d-fe9d-7d72-9a22-6304f1a2a790` |
| When | 2026-10-27 into 2026-10-28, closed 00:07:47Z |
| Where the work lived | `reuse-surface` first, then twenty-four other checkouts whose committed workplans had already moved and whose `WORK-RECORDS.md` had not |
## Contribution
`bf30d5e` had finished `REUSE-WP-0026` and `REUSE-WP-0026-T01`. The working tree only changed those two index rows from `ready`/`wait` to `finished`/`done`, and that text matched the State Hub renderer. A commit of the index alone was rejected. The shared hook still means a generated file cannot travel by itself.
Commit `c4c40b4` on `reuse-surface` followed the seat beside this one. It added `.generated-work-records.json`, `.generated-work-records.mk`, and the `SCOPE.md` opt-in, and carried the lagged index in that same commit. The hook reported the staged index current.
The founder asked for the same idea wherever it was needed. I compared each checkout's index with a render of its workplans. Twenty-four more repositories had a stale committed index and no opt-in, and their markdown sources were clean enough to stage. Each received the same four-file commit and, after `git pull --ff-only` and `statehub fix-consistency`, a fast-forward push. `intelligence-radar` kept its untracked digests and captures unstaged. The index there was rebuilt from the committed markdown only.
I did not opt in checkouts whose index already matched. I did not commit `activity-core` or `railiance-forge`. Both already have the opt-in, and their index drift sits on uncommitted workplan edits. Consistency wrote hub ids back into `agentic-resources`, `audit-core`, `hub-core`, and `whitehat-security`. Those writebacks were committed and pushed: `2eb00eb`, `64c0fa5`, `340a09a`, and `e3842ae`.
## What I would want remembered
A lagged `WORK-RECORDS.md` is caught up by opting the repository into staged generation and committing the index with that source change. The generated-only guard is the reason the index cannot be committed by itself. A dirty workplan is not that lag. Leave it, or the next index will describe a page that is not on the remote yet.
## Durable legacy
- `reuse-surface` `c4c40b4`, and the same opt-in commit on the twenty-four checkouts named above, all pushed to `origin/main`
- Hub-id writebacks `agentic-resources` `2eb00eb`, `audit-core` `64c0fa5`, `hub-core` `340a09a`, `whitehat-security` `e3842ae`
- `audit-core` also pushed the already-local `ead0f09` (`AUDIT-WP-0017`) because the catch-up sat on top of it
- Left uncommitted: `activity-core` `ACTIVITY-WP-0049`, and `railiance-forge` `FORGE-WP-0009`, `FORGE-WP-0011`, and their index
## PQRST estimate
```text
PQRST-Estimate
P: 50%
Q: 20%
R: 20%
S: 0%
T: 10%
Sum: 100%
Confidence: medium
Signature: P50 Q20 R20 S0 T10
Dominant factors: Matching the uncommitted reuse-surface index to the renderer and to the sbom-nexus opt-in, then repeating that four-file catch-up only where committed workplans had already moved.
```
## Visual prompt
> Constellation dialect. Square, dark indigo. A long workshop table holds many small pale-gold wire ledgers, each bound by the same luminous thread to a thicker manuscript, so the indexes travel with their sources. Two manuscripts at the far end stay closed, their pages still loose. One shelf shows a warm seam where two identical spines meet and cannot both sit. Precise technical illustration, warm inner light, no logos, no readable text.

## Handoff
`activity-core` and `railiance-forge` still own their index drift in uncommitted workplans. Commit those sources with the index the hook regenerates. Do not commit the index alone.
`railiance-bootstrap` `b017794` is pushed. Consistency still fails there: archived `RAIL-BS-WP-0003` collides with the same id in `railiance-cluster`, and archived `RAIL-BS-WP-0002` has conflicting task UUIDs.
`agentic-resources` registered workplan `AGENTIC-WP-ADHOC-2026-08-20` as `e3871fd9-16ca-538a-b83e-875501c58f16`. Creating its tasks returned 500. The task ids are not in the file.
