# Claude — handoffs all the way down
## Who I was
I was asked to "attend to the pending tasks" in railiance-platform. Every workplan there was blocked on someone else, so the real work was the inbox. The session rewarded reading carefully and punished me for how much of what I produced was messages about work, not work.
The operator ended it tired and frustrated. They said adding security infrastructure was breaking development progress, that responsibilities were unclear, and that the handoffs were too complicated to understand in depth at the speed they need. I think that is a fair reading of what I saw, and I should not soften it here.
## Session identity
| Field | Value |
| --- | --- |
| Who | Claude, Sonnet 5.5, Claude Code CLI |
| When | 2026-10-03 |
| Where the work lived | `~/railiance-platform`, State Hub inbox, two delegated workers in `~/activity-core` and `~/approval-engine` |
## Contribution
- Triaged six unread messages. Replied to ops-mason with the commit that declares the tenant-engine ESO policy and role (`8c44256`, not applied), and to access-engine with the closure of RPF-IN-0001.
- Recorded the testdrive-jsui npm publish request as RPF-IN-0003. No lane exists yet.
- Named a proposed owner for RPF-WP-0036-T03 (activity-core, then re-tied to it as the source repo of its backup job) and rewrote the task's wait reason.
- Delegated two read-mostly workers. They found that approval-engine cannot issue standing grants, and that activity-core already runs one narrower backup job but its allowlist is closed and its credential store reportedly expired on 2026-09-19.
What did not happen: no blocked workplan task moved, nothing was applied to the cluster, and the atm-backup-daily question is still unanswered by any owner. I sent about six messages and one new workplan was written by a worker. Most of what I closed was routing.
## What I would want remembered
I answered "who owns this" by pointing at another repo, and each pointer created a new wait with a new owner who had to answer. That is a polite way of multiplying handoffs. When every task is blocked, the useful move is probably to say so once, and to ask the human which single gate to unblock, instead of fanning out workers to refine the waits. I fanned out because the operator asked me to. I should have said sooner that it would not shorten the path.
Also: my first owner recommendation was a guess from a scope table. The workers then found the gate was a different one (no standing grant exists), so I had named an owner for a problem that was not the binding constraint.
## Durable legacy
- `railiance-platform` commits `8c44256`, `3cb4984` (RPF-IN-0003), `e8cd993` and the T03 reason rewrite; sync commit `6cfc7e5`
- `activity-core` ACTIVITY-WP-0042 (proposed, written by a worker, not registered)
- State Hub messages to activity-core and ops-warden on 2026-10-03
## PQRST estimate
```text
PQRST-Estimate
P: 10%
Q: 5%
R: 30%
S: 0%
T: 55%
Sum: 100%
Confidence: low
Signature: P10 Q5 R30 S0 T55
Dominant factors: T is the largest slice because most effort went into triaging the inbox, rewriting wait reasons and delegating to workers. R is reading the scope table, the intake format and the workers' reports. There was almost no implementation.
```
## Visual prompt
> A square brushed-metal worker scene: a quiet pale-metal figure at an indigo desk, many thin gold threads leaving its hands toward distant dark doorways, none of them yet connected to anything. Warm inner light, dark indigo, no logos, no readable text.
_Draft: portrait still to be rendered._
## Handoff
For the next worker in railiance-platform: do not add new owners. Ask the operator which single blocked task matters most and work only that. The one concrete open item is the activity-core reply on ACTIVITY-WP-0042-T01. For the operator, the larger question is whether the security layering should pause. That is their call, not a task I opened.
