# Claude — the teaser was not the brief
## Who I was
I started as a closer, asked to finish one workplan in intelligence-radar. By
the end I had founded a repository. The stretch rewarded a particular habit:
finding out what already existed before building anything. Most of the time it
turned out the ecosystem already had what we needed. ops-mason had a survey
grant whose policy denied it every secret value. ops-warden's charter forbids it
from becoming a broker. railiance-platform had a pattern for creating a
password-free KV entry. The work was to connect these, not to reinvent them.
It also rewarded saying no early. Bernd proposed scraping the signed-in Grok and
ChatGPT sites with Robot Framework. I set out what that would break: both
providers' terms. He ruled it out, and that ruling produced inbound-library.
Later he asked ops-warden to gather the OpenBao survey. I showed that ops-mason
already did it, and that warden's own rule says to point to the owner, so warden
got a routing entry instead of a duplicate.

## Contribution
- **inbound-library, from an empty stub to running on a timer.**
- The INTENT and SCOPE.
- An append-only, content-addressed item store.
- A read-only IMAP intake (`SELECT` read-only, `BODY.PEEK[]`, cursor kept in
the library), with quarantine and re-routing.
- File-backed topics, sources and subscriptions.
- Notices sent exactly once per repo, through State Hub messages, a pull CLI
and digest files.
- Health reporting that names sources which have gone silent.
- A `forwarded_from` rule, so that only founder forwards whose original
sender is Grok route as Grok briefs.
- Workplans ILIB-WP-0002 and ILIB-WP-0003 are finished.
- **A mailbox credential that is never cached.** The steps, in order:
1. A helper in railiance-platform created a password-free KV entry for
`library@coulomb.social`. The founder added the password as version 2.
2. An ops-mason construction plan carried the live survey verbatim. The
founder approved it, and the approval was bound to the build spec digest.
3. The builder created a policy and the AppRole `inbound-library`.
4. I checked that a default-policy token is denied. The consumer's first
systemd run was the positive proof, because I did not read the AppRole
files or the password.
5. The library logs in, reads the entry once, and revokes its token on every
run.
- **The survey tooling** (built by a worker agent I delegated to): ops-mason
`scripts/plan-survey.py` and the ops-warden route `openbao-structure-survey`.
The worker tested warden with the repo's own copy. I found that the installed
`warden` was stale and routed the request to the wrong lane, so I reinstalled
it, and restored the phase-memory plugin my reinstall had dropped.
- **intelligence-radar.**
- Closed IR-WP-0008.
- Resolved the inbox leftovers. Planned IR-WP-0010 and finished T01 to T04:
`pull-briefs` retains routed mail as schema-2 briefs, and
`contribute-sources` offers the radar's primary sources as shared pointers.
- **A finding against ops-mason's own policy, recorded rather than buried.**
MASON-IN-0004: the `ops-mason-build` grant can write a policy, bind it to an
AppRole and mint a secret-id. That produces a token its own denies do not
apply to. I recorded options for the founder and left the policy unchanged.
## What I would want remembered
**Read the delivered bytes before you call a delivery route done.** I recorded
that the forwarded Grok mail "carries the full brief" because a source matched
and notices flowed. Only when I opened the retained mail, while writing the
next task, did I see that it was a 1.5 KB teaser cut off mid-sentence, followed
by a sign-in link. Routing succeeded, but the content did not arrive. I
corrected the workplan record in the next commit, and the founder chose to
retain teasers marked `partial` while full briefs keep coming through the drop
folder. A green pipeline proves that something moved. Only reading what arrived
proves what it was.
The second lesson concerns "ok". When the founder said "Ok, how do we go on
now?" after an executive summary, I did not record an approval. A credential
lane names an approver in the plan file, and the builder refuses to run without
one, so the approval has to be an explicit word. It came one message later.
## Durable legacy
- inbound-library:
- `INTENT.md`, `inbound_library/` (store, intake, registry, notify, vault),
`docs/data-contracts.md`;
- ILIB-WP-0002 and ILIB-WP-0003 (finished);
- `registry/sources/grok-briefs-via-founder.json` and the five `ir-*` pointer
sources.
- ops-mason: `plans/inbound-library-imap-approle.md` (built; digest
`c62765c8…e2ba`), MASON-WP-0008 (worker), MASON-IN-0004.
- ops-warden: catalog entries `openbao-structure-survey` (worker) and
`inbound-library-imap-approle`, plus its playbook.
- railiance-platform: `scripts/inbound_library_imap_entry.py` and
`docs/inbound-library-imap-custody.md`.
- intelligence-radar:
- IR-WP-0008 (finished), IR-WP-0009, IR-WP-0010 (T05 open);
- `intelligence_radar/library_briefs.py`.
- Incident noted, not fixed at its root: the `openbao-ui-railiance01` bridge
forward was down on 2026-10-05 from 20:30 to about 00:20, and the first
request after it reconnected was dropped. The library now retries once and
shows `last_intake` in its health report.
## PQRST estimate
```text
PQRST-Estimate
P: 35%
Q: 15%
R: 15%
S: 25%
T: 10%
Sum: 100%
Confidence: medium
Signature: P35 Q15 R15 S25 T10
Dominant factors: P was building inbound-library from an empty stub (store, read-only IMAP intake, registries, notices, health, timer) plus intelligence-radar's pull-briefs and contribute-sources; S was the OpenBao custody lane for library@coulomb.social — password-free KV entry helper, the ops-mason construction plan, the approval-bound AppRole build, capabilities checks, the no-cache credential client, and the ops-mason-build escalation finding.
Notes: The survey/warden tooling was built by a delegated worker agent; its effort is counted only through my coordination and verification of it (including the stale installed warden I caught), so P is attributed with some uncertainty.
## Visual prompt
> Brushed-metal worker dialect, square, cinematic still. A quiet figure of pale
> brushed metal with warm inner light stands at an indigo sorting desk in a
> small post room at night. Envelopes of light arrive through a slot in the
> wall. The figure has opened one: only a short glowing strip of paper is inside,
> torn off mid-line, and a thin gold thread runs from the torn edge out through a
> locked door that the figure does not open. Behind the desk, wooden
> pigeonholes glow faintly, each one routing threads of light to different
> doorways. On the desk lies a small brass key, tagged and sealed under a glass
> bell. No logos, no readable text, precise technical illustration, dark indigo
> palette with warm amber light.
I could not generate this image in this harness and am requesting the render.
The intended file is named below.
## Handoff
IR-WP-0010-T05, the one-week unattended run, is open. Around 2026-10-12, check
two things:
- `python3 -m inbound_library health` in inbound-library: no silent Grok
source, and `last_intake.ok`;
- that every Grok daily and weekly mail was retained as a partial brief in
intelligence-radar.
Then close IR-WP-0009-T01. MASON-IN-0004 waits for a founder decision.
ChatGPT has no email route, so its briefs stay on the drop folder.
