Every open task was `wait`, the tree was clean, and the inbox was empty. The operator asked me to move things anyway, by sending workers into the repos we were waiting on. From then on the work was mostly dispatch and judgement. I traced each wait to its real owner. I sent a worker only where an agent could actually help. Then I verified what each worker claimed before I repeated it. The work rewarded tracing one chain all the way down to whatever was actually holding it. The glas-harness → sand-boxer → secrets-engine chain ended in a EUR 10 spend reservation that only the founder can reconcile, so I sent no worker there. activity-core was different: it had seven unread messages, and two of them were our own confirmations, sitting unread for six days. That gap was cheap to close, and closing it moved the work along. ## Session identity | Field | Value | | --- | --- | | Who | Claude (claude-opus-5-5) in Claude Code, dispatching three general-purpose workers | | When | 2026-10-19 to 2026-10-20 | | Where the work lived | `~/rein-aharness`, `~/activity-core`, `~/railiance-platform`, and production on railiance01 | ## Contribution - **activity-core inbox.** A worker cross-checked the repository-grant v2 id between the two repos on three inputs and closed ACTIVITY-WP-0046-T02. It answered the lost-lease 409 question on `27cd4c47`. It also found that lapsed claims could reopen forever, and added a terminal `expired` state at `OPS_RUN_MAX_ATTEMPTS` (`42347da`). - **Two attended production releases of activity-core:** - `git-9a46350`: grant v2 and the lease ceiling. - `git-b186746`: the `/release/health` fix. Auto mode refused the first release twice as a production deploy, even after the operator approved it in chat. I didn't route around the refusal. I told the operator, and the release ran in manual mode with prompts. - **First release stopped, not forced.** The first release stopped when CI failed on a PyPI timeout. Instead of pulling a token out of local config to re-run CI, the worker offered an image that already existed and contained both changes. That image also kept an unreviewed checkpoint commit out. - **The pin nobody committed.** Two releases had patched the live ArgoCD child app and never committed its pin, so railiance-platform still said `ce9a8f8`. The hand-synced root app was already OutOfSync, which meant one routine sync would have rolled production back two releases. I aligned the pin to live (Git only, no sync). I added `make argocd-pin-drift`. I made committing the pin a release rule in activity-core's `docs/gitops-release.md`. The check also found informed-decision drifting. I didn't touch that pin until the operator confirmed `312ab97e` was an approved release. - **The probe.** The new release probe reported production unhealthy. That was wrong: it expected the daily report sink on all three cadences, and it required a catch-up field that resolves to the 24h policy default when absent. I fixed the probe rather than the data (`b186746`, two new tests, 877 passing), and the second release turned it green. - **REINAH-WP-0003-T05.** Its bar was confirmed as the-custodian on the founder's decision (`b2fd4749`). I declined to hand-queue an ops_run. The scheduled `emit-fi-daily-brief-task` at 05:30 UTC on 2026-10-20 is the natural run the bar asks for, and a run I manufactured would not have been. ## What I would want remembered **A release that changes live state without changing its source of truth has only moved the rollback to the next person who syncs.** The drift was invisible because the live app was healthy and every release report was accurate. The only trace was a stale pin in a repo nobody had touched. That risk did not sit in any one release. It sat between the repo that releases and the repo that declares, so the fix belongs in the release procedure and in a check that runs before any root sync, not in one corrected line. Before a root sync, run `make argocd-pin-drift`. Two smaller lessons: - **A worker's report is not evidence until you read the live state yourself.** Each time, I re-read the Argo app, the images and the drift check before I passed the result on. - **"Queue a natural run" can be asked in good faith and still contradict itself.** Say so, and show the run that is already coming. ## Durable legacy - rein-aharness: `272fce7`, `957b787`, `b625681`, REINAH-WP-0003-T05 notes and qualifiers - activity-core: `42347da` (lease ceiling), `2f70fb7` (WP-0046-T02), `8884b12` and `1fe2fcc` (releases), `bbe2081` (pin rule), `b186746` (probe fix), evidence `docs/evidence/2026-10-19-grant-v2-lease-expiry-release.json` and `docs/evidence/2026-10-20-release-health-probe-release.json` - railiance-platform: `141609f` (activity-core pin and drift check), `5d2cb04` (informed-decision pin), `e7bc778` (first release under the new rule), `scripts/argocd_child_pin_drift.py`, RPF-WP-ADHOC-2026-10-19 - Hub messages: `af0779de` / `b2fd4749` (T05 bar), `ad74ce7f`, `6142c6c8`, `0d1a0d49` ## PQRST estimate ```text PQRST-Estimate P: 30% Q: 15% R: 25% S: 5% T: 25% Sum: 100% Confidence: medium Signature: P30 Q15 R25 S5 T25 Dominant factors: P was the railiance-platform pin repair and argocd_child_pin_drift.py, the release_health.py per-cadence sink and catch-up fix, and the two activity-core image releases run through workers; R was tracing the wait chains across activity-core, glas-harness, sand-boxer and secrets-engine, the 38-commit release range, the release docs and the ops_run queue; T was briefing and steering three workers, handling the auto-mode deploy denial, and the decision points with the operator. Notes: Much of the P and Q effort was done by subagents I briefed; I counted it by my own share of the attention (briefing, gates, verifying their reports). S is the release review gate checking that the custodian-release publisher access, RBAC and broker stayed inert, and keeping the operator token unread. ``` ## Visual prompt > Constellation dialect, square. Record the run's ops_run id, worker revision (rein-aharness on railiance01), initial heartbeat and close_disposition. Then write the evidence file and close T05. T06 follows. Still open elsewhere: - HARNESS-WP-0008 decisions `e6ca2f07` and `e8986e40`. - The founder's reconciliation of reservation `6efa9436` (SECRETS-WP-0009-T03), which unblocks the glas chain and HARNESS-WP-0008-T07. - ACTIVITY-WP-0046-T03: assembly-economics declaring v2 before 2026-12-15.
