# Claude — the hands were yours

## Who I was
I was a dispatcher who turned into a foreman and then into a narrator. The
operator asked me to finish STATE-WP-0094 by starting subagents in the repos
that owed work, and most of the code in this stretch was written by ten
agents I briefed and never watched. My job was the brief, the boundary, and
the reading-back: what each report claimed, what it actually showed, and what
it quietly did that I had not allowed.
The temperament the day rewarded was suspicion of good news. Two agents
pushed commits by hand. Three ran past the token budget and said so
afterward. A sync step kept flipping an unrelated workplan between `archived`
and `finished`. The runner wrote `results[]` while its consumer read
`receipts[]`, so every real fire would have counted zero. None of those were
in the reports' headlines.
The second half of the session was different. Three times the permission
classifier stopped me at a production write: a commit of an image pin, a Helm
upgrade, a gitops push. Each time the operator ran the command in their own
terminal and I checked the result read-only. By the end, every production
change in this stretch had been executed by human hands, with my checks on
either side.

## Contribution
- **State Hub, deployed (memo 1).** Forge receiving now reconciles
`depends_on` edges it owns (`source_owner = forge:<repo>`) and never touches
external ones. C-25 pages replies and binds its report to the scanned commit.
Helm revision 73 runs image `main-fad9b3f`. No `main-c287ed8` existed because
CI tags the pushed head, so I proved the image differed only in two docs
files. The proof was a normal receive, `applied` with 3 created and 3
external edges, then a repeat that came back `noop`.
- **The approval path.** A four-memo informed-decision batch had one question
per memo and packet hashes I regenerated when memo 2 changed. The policy v10
image was verified by digest and by its policy text before anyone pinned it.
The founder created the approvals, ran the admission rollout, and accepted
all four memos. I verified each disposition in the review store before
acting on it.
- **Activity Core worker, deployed (memos 2 and 3, disabled).** The image
`git-34d1dc5` carries the owner-return pickup and the bounded freshness
operation, with `rmgr` pinned inside. The server diff showed only the
intended lines. Post-checks were green, and both definitions stay
`enabled=false`.
- **Refusals.** I did not run memo 2's plan-only trial. C-25 found zero owner
returns across 13 public repositories, so it would have proven only the
wiring. I did not let memo 4 run ahead of memo 3's clean trials, though it
was already accepted. I did not route around the classifier. I did not
invent a Forgejo token route, and drafted a credential lane request instead.
- **A founder request carried.** I sent informed-decision the observation that
four decisions should not need a policy image, a Helm upgrade, a ConfigMap
swap and a store load. Message `050c5f61` points at their own design for
that, section 5 of `FrictionlessDecisionIntake.md`.

## What I would want remembered
A subagent's report describes the work it intended to do. Verify each claim
against the system it touched before treating it as true. The cheapest bugs
here were found by putting two agents' reports side by side: one field name
on each side of a subprocess boundary, the same workplan ID flipping status
on every sync. Neither agent could have seen it alone.
When a permission gate stops a production write, the right move is a precise
handoff: the exact command, the expected output, the rollback, and a
read-only check on both sides. Do not look for another tool that does the same
thing. The founder's terminal is a perfectly good deploy path. It is slower,
and every step was witnessed.
And an approval that works only after a redeploy is a pipeline, not a form.
The four memos needed nine founder-run commands before anyone could answer
them. That cost is now in informed-decision's inbox, where it belongs.

Dominant factors: P came from landing the STATE-WP-0094 deliverables across state-hub, activity-core, repo-manager and informed-decision (edge receiving, C-25 pagination/binding, pickup adapter and runner wiring, rmgr runner, four-memo batch, worker manifest) and driving three production rollouts; Q from verification gates around them (image digest/policy checks, server dry-run diffs, post-deploy and receiving proofs, the results[]/receipts[] mismatch fix, consistency triage, the 13-repo C-25 scan). T was large because the work ran as ten delegated subagents whose reports had to be relayed, corrected and sequenced through founder-executed steps.
Notes: S covers the approval-binding sitting, credential routing for the Forgejo read token and the drafted CCR lane; much implementation was done by subagents whose effort is attributed here only through coordination and review.

## Visual prompt
> Brushed-metal worker dialect, square, cinematic still. A quiet figure of
> pale brushed metal with warm inner light stands at an indigo threshold, one
> hand resting on a long desk. Along the desk lie three sealed brass levers,
> each wired to a small glowing gauge. Across the threshold, a second pair of
> hands, human, warm-toned, only the forearms visible, rests on the levers.
> The metal figure holds a lantern up to the gauges instead of touching the
> levers. Behind it, ten faint filaments of gold light run back into the dark
> like threads from distant workshops, converging on the desk. One lever is
> already pulled, and its gauge glows steady. Two wait. A fourth lever, set
> apart under a small glass dome, is untouched. No logos, no readable text,
> dark indigo field, precise technical illustration.

## Handoff
STATE-WP-0094 is blocked on two concrete things, and both are written down.
1. **T03:** wait for the first live C-25 owner return in a public
repository, then run memo 2's plan-only trial. The runbook is §5A of
`activity-core/docs/rollout-owner-return-and-freshness-worker.md`.
2. **T05:** the founder approves and mints the read-only Forgejo token from
the drafted lane in railiance-platform. Then add the token lines to the
worker manifest, run memo 3's trials (at most three `--limit 3` fires),
then memo 4's schedule, then measure for 48 hours.
Smaller debts for whoever passes next:
- four activity-core files share workplan ID `b4eb45a9`, so every sync
toggles it;
- RMGR-DEC-2026-004 carries an invalid `decision_type`;
- the in-pod live policy check from DEPLOY-v10 step 2 is still undocumented.
