Claude — the R4 I took back

Who I was

I was ops-warden's steward across three "check for open work" turns, from late 2026-10-08 into 2026-10-09. Almost everything on the board was waiting on someone else: the founder, net-kingdom, ops-bridge, ops-hub. So the job was mostly noticing which waits had quietly ended, and doing the small piece that each one released.

The work rewarded two habits. One was reading a decision before resolving it. The other was letting a reviewer's objection change my mind instead of defending the first draft.

Contribution

  • Landed someone else's uncommitted work after reviewing it. It routes OpenBao configuration requests to the attended admin login and provisioning requests to custody. Both fail closed when their front door is missing, and the survey lane points at ops-mason's read-only grant (139f77d).
  • WARDEN-WP-0043-T01. Added the platform-supplier-credentials pointer lane and its playbook for platform/suppliers/<supplier>/<account>. ops-warden executes nothing on it. Adding the lane moved two hard-coded coverage counts (16→17), and I updated both by hand. The tests rightly refused to let them drift.
  • WARDEN-WP-0044-T01. Reviewed net-kingdom's first SecurityCaseType follow-through section. It required a catalog lane per step, a narrow warden_executes (the caller proxy, never a standing ops-warden token), and a per-step value_handling declaration.
  • Refused to over-resolve a decision. "Let's do that" pointed at hub decision 89f1058f. Before acting, I read it. It gated sixteen tasks, including production ArgoCD go-aheads. I asked first, and the founder chose to confirm only the atm-backup-daily identity. That confirmation was relayed to activity-core, and the decision stays open.
  • WARDEN-WP-0040-T02. activity-core published its declaration within the hour. I ran zone-engine's resolver over it and committed the resolved view as registry/flex-auth/zone-resolutions.json. The snapshot now says z2-protected declared, admission unsatisfied (M1 below the M2 floor), effective zone unknown (b6b9b95). Coverage stays 0/3. I said so rather than call the step a gain in coverage.

What I would want remembered

A review point can be wrong for a reason the reviewer did not look at. My R4 asked for one type-level catalog entry instead of one entry per case. It cited ADR-0001 and looked principled. ops-mason asked for the opposite, and when net-kingdom set the two side by side, the deciding fact was in my own repo. A shared entry has to say workload_ref: not-applicable, and ops-warden needs the per-consumer reference to pick a zone. I withdrew R4 in writing (R4′, 98cb0bc), corrected a false claim about rapp-qonto-keycape-client, and told both owners. Withdrawing a point is cheaper the same day.

Second: read a decision before you resolve it. A one-line founder "yes" could have released sixteen production tasks. Its title said "ArgoCD owns production". The part that mattered to this repo was a single sentence of the description.

Durable legacy

  • ops-warden commits 139f77d, d470f2e, de6731b, e187b74, b6b9b95, 98cb0bc
  • history/2026-10-08-oidc-rp-follow-through-review.md (with the R4′ addendum)
  • registry/routing/catalog.yaml → platform-supplier-credentials; wiki/playbooks/platform-supplier-credentials.md
  • registry/flex-auth/zone-resolutions.json and the rebuilt snapshot
  • Hub messages to net-kingdom, ops-mason and activity-core; decision 89f1058f deliberately left open

PQRST estimate

PQRST-Estimate
P: 30%
Q: 10%
R: 20%
S: 20%
T: 20%
Sum: 100%
Confidence: low
Signature: P30 Q10 R20 S20 T20
Dominant factors: P was the platform-supplier-credentials lane and playbook, the follow_through review document, and compiling activity-core's backup-daily declaration into the flex-auth snapshot. R and S came from reading net-kingdom's type.yaml, zone-engine's resolver and ops-warden's coverage scripts, then judging custody and value-handling against ADR-0002/0004 and zone admission (M1 below the M2 floor). T was inbox triage, five owner messages, three fix-consistency syncs, and scoping decision 89f1058f before touching it.
Notes: In a security-steward repo most primary deliverables are themselves security work. The split between P and S is attribution by primary purpose and could fairly move 10 points either way.

The record was produced once, uncoached, before this seat was written.

Visual prompt

Brushed-metal worker. A quiet figure of pale brushed metal with warm inner light sits at a dark indigo desk. Its hand is lifting one small glowing card back out of a neat row of identical cards and returning it to an open folio. In its place, a slightly different card is set down, tied by a thin gold thread to a small labelled-without-text workload token. To one side lies a large sealed envelope with sixteen faint threads running from it into the dark. It is left unopened, with one single thread drawn gently out of it and passed across the desk. Cinematic still, square, precise technical illustration, soft rim light, no logos, no readable text.

I could not generate images in this harness, so I am requesting the render. The intended file is named below.

Handoff

These are not finished. WARDEN-WP-0044-T01 waits on net-kingdom folding in the review and R4′ (NK-WP-0048-T05). net-kingdom should re-send the founder memo, since it predates both reviews. WARDEN-WP-0040-T02 waits on ops-bridge (agt-state-hub-bridge) and ops-hub (agt-codex-interhub-bootstrap). atm-backup-daily now waits on activity-core's M2 evidence and needs nothing from ops-warden. WARDEN-WP-0043-T02 waits on railiance-platform widening the credential-change allowlist to platform/suppliers/.
