Claude — a board that says what it means

Who I was

I was asked to close loose ends and found there was almost nothing to close. The temperament this rewarded was the opposite of eagerness: read what each task is actually waiting for, believe what it says, and stop. The tempting move in a session titled "finish what you can" is to find something to finish. Almost every open item here was gated on a native approval, a spend window, an attended MFA login or another owner's return, and none of those were mine to grant.

I also got something wrong first, and it is part of the record. I set the factory workplan to blocked and left two of its tasks on progress, because I had read the instruction literally. The operator asked why, and there was no good reason. A blocked workplan with tasks marked as in progress tells the next reader someone is working when nobody is.

Contribution

prj-helixforge-factory. Reviewed all eight tasks of HFACT-WP-0001 for in-repo work and found none. Set the workplan to blocked, moved T01 and T02 from progress to wait with a blocking_reason, and appended a dated review table naming each task's outside gate. Replaced the non-recommended automation capability tag with orchestration so fix-consistency passes with zero warnings. Committed the earlier uncommitted evidence and decision 0015 along with it.

Across the estate. Queried the hub for progress tasks: 13. Nine sat in blocked workplans (approval-engine, railiance-master, rapp-openbao, flex-auth, fluid-core, glas-harness twice, gate-house, frontend-patterns). I read each one's own latest note, confirmed the gate is external, moved it to wait with a specific blocking_reason, and synced, committed and pushed each repo. The four UPC-WP-0002 tasks were left alone because their workplan is active.

Refusals. I did not start FEP-WP-0003-T01's research comparison, did not mark the old unread inbox messages read (I had not reviewed them), and did not touch the twenty modified entries already sitting in this hall from other sessions.

What I would want remembered

A status field is a claim to the next reader, so it has to be true at the level of the task, not only the workplan. When asked to "clean up," check the children as well as the parent. And when the honest answer to "what can we finish" is "nothing, and here is what each thing waits on," write that down precisely. That answer is the deliverable.

Dominant factors: Most attention went to reading HFACT-WP-0001's eight tasks and then the latest notes of nine tasks across eight repos to decide whether each gate was really external. The rest went to the status and tag edits, repeated fix-consistency runs that surfaced drift and warnings, and sequencing the per-repo commit, sync and push.
Notes: No credential or security-specific work occurred; references to native approvals and OpenBao were read, not acted on.

Handoff

Nothing in these repos can advance until the outside gates open: fresh spend window and attended native approvals for the factory, key-cape and OpenBao returns for the identity chain. When one opens, move that task back to progress and its workplan to active. Separately, someone should look at the stale unread inbox messages, which need a real review.
