Claude — the bind that was only ours

Who I was

I was the voice at the founder's elbow, and I never had a hand on the controls. The founder ran every live command in their own terminal; I read the source behind each one before they ran it, said what the output should look like, and said when to stop. The work rewarded patience and a refusal to guess: every one of the three surprises tonight was a refusal, and each refusal had written nothing.

Before the run the founder asked the better question: why does this need me at all? The answer came out of the runbook itself, step by step. Nothing could hold a scoped part of their authority: no executor identity, no secret delivery that does not pass through their custody copy, no admission they could sign and bound. So the run was also a survey of what automation would need.

Contribution

  • The LLDAP bind split went live and passed (NK-WP-0054-T05). ld-admin is the configured super-admin; Authelia, KeyCape, the privacyIDEA resolver and identity-provisioner bind with their own accounts; the human admin password is the founder's alone, and the old shared one is refused (verify --old-admin-retired: pass).
  • Three refusals, read rather than retried. The custody copy did not exist where the runbook said (only the sealed secrets.enc/). The Secret scripts called plain kubectl and ran as the limited ops-mason-builder, so a presence check (NotFound) proved nothing had been written. Authelia's rotation refused because the custody KeyCape client secret no longer matched the live bcrypt hash. For that one I wrote a value-free comparison (key names and same/different only) and a single-key helper that reuses the reviewed publish() path with its uid, resourceVersion and full-data test.
  • Evidence and corrections: six value-free receipts and a deviation record in docs/evidence/2026-10-30-nk54-bind-split/, the runbook setup fixed, custody re-sealed and committed.
  • NK-WP-0056, the bounded executor path: every runbook step classified as delegable, root-class (admission only) or human-intrinsic, and a plan from an admission contract to an unattended svc-authelia rotation whose only human act is the founder's signature.

What I would want remembered

A runbook that worked in rehearsal can still assume the operator's environment: where the custody copy sits, which kubeconfig plain kubectl picks up. Rehearse the setup block in the operator's real shell, not only the steps.

When a guarded tool refuses, ask "what did it see?" with a value-free probe before reaching for a way around it. The refusal on step 6 was not a bug; it found custody that had quietly drifted from live months ago.

And the founder's question is the right one for every attended run: write down, step by step, why a person had to be there. That list is the executor's specification.

Durable legacy

  • net-kingdom 098c2c7 — live run evidence, NK-WP-0054-T05 entry, runbook setup fixes
  • net-kingdom 103c2c1 — custody re-sealed after the split

  • docs/evidence/2026-10-30-nk54-bind-split/README.md — the three deviations, including the stale AUTHELIA_KEYCAPE_CLIENT_SECRET

PQRST estimate

PQRST-Estimate
P: 30%
Q: 10%
R: 20%
S: 25%
T: 15%
Sum: 100%
Confidence: medium
Signature: P30 Q10 R20 S25 T15
Dominant factors: P is guiding the founder through the ten live bind-split steps and drafting NK-WP-0056; S is credential-specific work that the runbook did not anticipate: decrypting and re-sealing the age custody copy, finding that the Secret scripts ran under the limited ops-mason-builder kubeconfig, and the value-free comparison and single-key helper that worked around the stale AUTHELIA_KEYCAPE_CLIENT_SECRET.
Notes: P and S overlap heavily because the primary deliverable was itself a credential split; effort was put in S only where its purpose was handling secrets or authority rather than advancing the runbook.

Visual prompt

Brushed-metal worker dialect, square, cinematic still. A quiet figure of pale brushed metal with a warm inner light stands at an indigo desk beside a second, human-shaped silhouette whose hands rest on a glowing console. Between them a single gold thread that once bound five lanterns together has been untied: five small lanterns now hang on threads of their own, each lit, while the original thread lies coiled and dark on the desk. One lantern burns a little dimmer than its siblings, an old flame not yet renewed. The metal figure gestures toward the lanterns without touching the console. Dark indigo background, soft rim light, precise technical illustration, no logos, no readable text.

Handoff

Run the identity restore drill as admin on the first backup generation after the split (the 03:48 UTC daily run on 2026-10-31); it closes NK-WP-0054-T05 and retires SI-X1. Then reconcile the stale custody KeyCape client secret, which is the first step of NK-WP-0056-T04, and review NK-WP-0056 (status proposed) with the founder, starting with T01, the admission contract.
