Repository synchronization audit — 2026-11-01
Publication is incomplete under the current scanner policy. The clean-file commit loop is terminal; rejected originals remain intact. No native scanner policy was changed.
Scope and completed publication
The inventory covered 210 checkouts: 169 primary repositories, 18 linked worktrees, 17 managed clones, two nested dependencies, three tool checkouts and one explicitly local retired archive. Primary publication is distinguished from dependency/tool/cache state; pinned clones are checked for remote containment rather than moved to latest main.
- Committed source/workplan/session/capture changes in seven repositories, then processed the large Custodian archive with normal hooks: 232 paths in the initial successful batches plus 3,553 in the smaller retry, with 139 rejected paths preserved. These counts include the required audit and describe file operations, not unique Git blobs.
- Removed generated local briefs from tracking in 16 affected repositories, preserving their files and adding precise root ignore rules.
- Adopted the existing staged-source work-record generator in approval-engine, informed-decision and state-hub. Generation and check passed; source opt-in files and current indexes were committed and pushed. Unrelated operating evidence was excluded.
- Repaired all 17 managed-clone fetch routes from canonical primary remotes. Git ancestry proved the historical names issue-facade → issue-core and repo-registry → repo-scoping. All fetches passed; pins/files stayed unchanged and no pinned history was unpublished.
- Published Intelligence Radar's original history after 95 larger blobs passed the unchanged receiver in bounded temporary refs. Final main equality was verified and every temporary ref was removed.
- Audited every local branch. Published four additional branches under their existing names, without main merges or history rewrites: executor-sandbox/local-smoke-2026-07, reef-railiance/backup-pre-main-reset, rein-aharness/assembly-webfetcher-v0.2.0 and the-custodian/cust-wp-0081-original-unpublished. Normal receiver acceptance and exact remote-tip checks passed.
- Inspected SMTP source edits that appeared during the sweep. The launcher tests passed 21/21 and its changes were committed. The separate attended binding record contains an operator's existing confirmation and receipt reference; committing it does not constitute new approval by this agent.
The latest full tip sweep proved 168 equal checkout tips: 167 primary repositories plus the ignored upstream mirror. Custodian subsequently reached remote equality at the clean-file checkpoint, before this final audit update. The final follow-up verification is recorded separately; this historical observation is not a claim that blocked publication is complete.
Remaining files and histories
| Case | Observed reason | Disposition |
|---|---|---|
| Custodian 139 original paths | Pinned staged scanner reports generic-api-key findings | Originals retained; value-free file/object/rule/line metadata in docs/changes/2026-11-01-scanner-json-digest/remaining-findings.json |
| RApp flex-auth main history | Receiver rejects source-pin.json blob e844bada043f4169c49f3e9dbe7218cf2cf486d3, JSON filename/SHA256 mapping | Stub and both local histories were preserved in merge 6e1753a; publication needs reviewed scanner correction |
| Apps custody/cust81-apps-unpublished-r2 | JSON filename/SHA256 manifest in introduced history | Historical branch preserved; same tested serialization class |
| RApp user-engine backup/wp0004-pre-envstrip | Captured GPG_KEY entries in native image environment reports, four findings | 40-character hexadecimal fingerprint-shaped data is not a private-key payload; preserve historical branch pending exact review rather than call it a credential leak |
| Social csoc-unpublished-progress-20261027 | Receiver rejects docs/usecases/platform-communication.md blob 0a6ca11b651ad3acde166e332e5653001741ee71, line 41 | Redacted review identifies prose in a diagnostic-redaction requirement; branch retained pending content-bound adjudication |
| State-hub weekly review JSON files (ten at the final pass) | Generated-only commit guard | Preserve local evidence; define an approved durable operating-evidence publication rule rather than bypass the source-change gate |
| Four managed INTENT.md overlays | Generated bootstrap content in old pinned caches differs from current owner intent | Preserve as analysis state; do not publish over the primary owner declaration |
All 139 Custodian paths have actual rule/line diagnostics, not an assumption of harmlessness. The report describes line contexts (hash-like strings, UUIDs, fixture text or source expressions); those classifications do not establish credential validity. An earlier empty report-transport experiment was discarded as unverified and superseded by complete redacted reports. The social history also demonstrates why commit-diff scanning is insufficient: its diff inspection was clean, but the complete introduced-object receiver found the blob.
Late native-return metadata refusal
The completed SMTP return records appeared during final verification. Their inspected JSON is value-free native-result metadata, but the current scanner rejects UUID-valued Kubernetes resource identities under SecretStore, ExternalSecret and Secret. The shared foundation receipt is blob 2080be11f9d68802a5df426b9dda5256d41e928f. The receiver rejected the resulting unpublished coulomb-social commit 8ef931e950660d3574ea853a30cd448af1213ffd; separate checks show both return files refuse under the original profile. Its published main remains at the tested launcher commit. The paired railiance-platform readiness update and receipt were kept together and unstaged after their failed commit, preserving every working file. No branch history was rewritten to conceal the failure.
These resource identities require schema-specific, content-bound adjudication. A global UUID exception for fields named Secret would be too broad. The source candidate for JSON filename/digest serialization does not claim to solve this different case. Value-free diagnostics are in smtp-return-finding.json and smtp-return-file-checks.json beside the existing proposal.
The required consistency pass created all ten task bindings; direct API reads verified five done and five wait, including the human-needed founder checkpoint. After those source IDs were committed and published, a confirmation pass reported zero failures/automation errors and left authoritative source files unchanged; its ten warnings are separate consistency advisories. See consistency-receipt.json, projected-tasks.json and consistency-confirmation.json. The native scanner preflight result remains unavailable. Publication is still incomplete, and the full goal/workplan remains blocked on the controlled scanner review and native path.
Class-level repairs and suggestions
- Generated local state: keep orientation briefs local with precise ignores and remove tracked copies without deleting the working file. Generate tracked indexes from staged authoritative sources, as now adopted in the three affected repositories. Keep disposable analysis overlays outside owner source.
- Scanner deadlines: bound imports while preserving every introduced object, parent, tree/ref name and commit/tag payload check. The successful Intelligence Radar import proves this can work without changing history, reducing coverage or disabling hooks. Keep exact clean receipts and verify removal of temporary refs.
- False-positive provenance: the paired candidate narrowly extends the existing filename/exact lowercase-SHA256 exception to equivalent quoted JSON. Both profiles are identical; bare secret assignments, provider tokens, uppercase/long values and actual private-key cases remain refused in tests. The exact RApp blocked blob passes the candidate. This is a candidate, not an activation receipt or a disposition for other findings.
- Other non-credential findings: use independently reviewed, rule-specific, content-bound adjudication for public fingerprints, provenance, UUIDs, fixture text and prose. Do not blanket-ignore evidence/test directories, key prefixes or all prose. Retain original findings and failures.
- Stale routes: reconcile caches with canonical remotes and verified rename ancestry, not guessed repository names. Preserve intentional pins and prove their commits are contained remotely.
Validation and native checkpoint
Warden case-sheet tests passed 10/10; the Forge resource unittest passed; staged index generation/check passed in all three adoptions; the local JSON-profile integration selection passed 12 tests; the full receiver suite passed with pinned real Gitleaks in 150.087 seconds; SMTP launcher tests passed 21/21. Archives were inspected without extraction/execution: the RApp source tar has 13 members and the upstream chart has 281, with no unsafe paths or credential-named members observed. These checks have their stated scopes and do not claim universal secret detection or native runtime acceptance.
The current agent Kubernetes identity cannot inspect/administer the forge. The founder returned current deployment/pod metadata through their attended admin context; the agent did not read or use that admin credential. The required read-only artifact/config/guard/headroom inspection is prepared at /tmp/forge-scanner-preflight.sh, but its result is still unavailable. An exact native rollout, verification, rollback and supervisor approval must follow that result before any receiver update.
The source candidate, original/candidate hashes, exact built artifact hash, regression patch and read-only proposals are in docs/changes/2026-11-01-scanner-json-digest/. They authorize nothing. Existing supervision remains supervised; failed/refined attempts stay unscored.
Retired worker disposition
The founder explicitly keeps archive/260717-executor-worker-retired local. It was adopted into agent-harness on 2026-07-17 under DEC-2026-002 to avoid per-project execution glue. The accepted 2026-07-26 Glas ADR renamed agent-harness to rein-aharness, the direct task-execution/commit-verification/reporting successor beneath glas-harness. Scheduling remains with activity-core and isolation with sand-boxer. Sources are the archive README, rein-aharness's shared-runtime ADR and glas-harness's rein-family ADR; lineage is not proof that every runtime profile is production-ready.
Tracking and completion
workplans/CUST-WP-0083-fleet-sync-and-scanner-remediation.md retains the full goal and outstanding native/publication checks. Source records and this audit must be committed through normal hooks, followed by required consistency and final remote checks. Do not mark this goal or workplan finished while required publication remains blocked or unverified. Sanitized closeout counts are in docs/changes/2026-11-01-scanner-json-digest/sync-closeout-receipt.json; detailed execution receipts remain in /tmp/*-results.json and the tool history.
Final follow-up, 2026-11-02
The later platform activation and purpose-approval records were published by their author after the earlier held staging attempt; railiance-platform is now clean and synchronized. The earlier refusal remains recorded rather than relabeled a success. Its newer return representation does not remove the old rejected object from Social's already-created history.
Concurrent Social work was checkpointed at c0e8dbb after all 81 focused mocked launcher/native-operation/selected-mailbox tests passed. Its author also committed the completed return/task records; the observed Social working tree is clean at 871e0b11f71019c373750749d71a0643dcdb848e, four commits ahead of its remote. Normal push still rejects historical object 2080be11f9d68802a5df426b9dda5256d41e928f. The Social consistency pass returned zero failures/automation errors but includes C-17's publication warning; no DB statuses were written back to source. No mail/native action was executed by this sync work.
The final full tip sweep proves 167 of 169 primary checkout tips equal to their queried remotes. Social and rapp-flex-auth-secrets-engine are the two held main histories. Including the ignored upstream mirror gives 168 equal checkout tips overall; linked worktrees/caches are accounted for separately. Current unresolved historical branches remain documented above. The 139 held Custodian paths exactly equal the original diagnostic set; the index is clear. State-hub's ten generated weekly records and the four generated cache INTENT overlays remain local under their documented dispositions.
All jobs launched for this sync are terminal. No required ordinary Git/check/consistency work remains executable past these controls. The same missing founder-run native inspection and supervised scanner disposition has persisted through multiple goal continuations. The goal must remain unachieved; its live handoff is CUST-WP-0083 and human task 589e1a54-9a4e-5f90-bd29-5c61a6cf8081. First unblock step remains the already-requested bash /tmp/forge-scanner-preflight.sh in the founder terminal, followed by exact guarded rollout/adjudication review. No control bypass or unrestricted credential access is authorized by this report.
Native scanner preparation, 2026-11-02
Founder read-only preflight succeeded: expected forge/node/pod and old adapter/Gitleaks/template hashes match; Recreate strategy, CPU requests 68%, memory requests 76%. Durable selected receipt: docs/changes/2026-11-01-scanner-json-digest/native-r2/preflight-receipt.json. This resolves the previous missing-preflight request, without authorizing native mutation.
Revision 2 of SYNC-SCANNER-JSON-DIGEST-20261101 is concretely prepared and sealed by packet SHA256 d22b1f555af96c203b7d68efd25e80815ce18ca4e3bf0dd3ab96b6f699d50237. Its reviewed scope is the paired JSON filename/exact lowercase SHA256 correction, versioned native artifact, guarded hook migration, two-field deployment patch and six owner source files. Native server checks remain pending execution. Thirteen isolated filesystem/real receiver tests and five controller tests passed, including rollback, partial write recovery, unknown drift refusal and intermediate secret/quarantine coverage. The first offline attempt stopped because an old temporary fixture was missing; the replacement explicit scanner-only dispatcher and native real-dispatcher distinction are recorded. Original revision 1, failures and unscored receipts remain intact.
The founder reviews native-r2/PLAN.md and the sealed source diffs, then may approve this exact revision and perform /tmp/forge-scanner-rollout.sh through the attended admin lane. Expected Recreate interruption is 1–3 minutes, with guarded recovery; no new resource commitment. Risk and founder time are explicitly unpriced beyond an illustrative EUR100 recovery hour, requiring supervised judgement. Remaining UUID/fingerprint/prose findings and all other held publication remain open in CUST-WP-0083. No native policy or owner scanner source was changed during preparation.
Revision-2 native attempt failed before mutation, 2026-11-02
The founder executed /tmp/forge-scanner-rollout.sh and returned kubectl-command-failed; raw diagnostics withheld. Its local receipt binds the exact reviewed packet, mode apply, native_mutation: false, and no events: it stopped during the read-only preflight, before staging or server dry-run. Exact failed command remains unknown. Preserved receipt/outcome and the separate tested read-only diagnostic are in docs/changes/2026-11-01-scanner-json-digest/attempt-r2-preflight/. The diagnostic reports step labels and safe categories, rejects unexpected commands, suppresses raw stdout/stderr and preserves the native receipt; 3 tests passed. Neither the sealed revision2 packet nor six owner-source preimages changed. Source followthrough and all held publication remain pending; failed execution stays unscored in supervision evidence.
Follow-up diagnostic returned: eight preliminary checks passed; existing repository hook inventory failed with remote exit1. The next read-only diagnostic reports the exact rejected filesystem condition and public path, while leaving hooks and both prior receipts intact. Five diagnostic tests passed, including missing fragments, executable checks and symlink fixtures. Founder request: bash /tmp/forge-scanner-inventory-diagnose.sh. No native or owner scanner-source change.
Exact missing-hook cause and revision3 recovery preparation, 2026-11-02
The read-only condition report examined171 repositories and found only scanner-fragment-missing at coulomb/markitect-main.git. All prior identity/readiness/template/artifact checks passed. The inventory refusal was correct; no scanner policy or cluster mutation occurred. The condition receipt is durable in docs/changes/2026-11-01-scanner-json-digest/native-r3/.
Prepared revision3 of the same stable proposal, packet SHA256 df1cb48259ec5411a3f8cd24d436078daf09d241c39448454526f0a796798c34. It restores the existing-policy hook only at the exact missing path using atomic no-replace creation; verifies the actual dispatcher in a disposable receive fixture and all171 active hook hashes/metadata; preserves the original failed receipt; then continues the sealed unchanged JSON activation and six owner-source changes. The repair remains installed during any later JSON rollback. Seven controller and six real filesystem cases passed, including a171-repository full inventory/install/verification round trip. The original local policy accepts all new packet files and all six source preimages still match. No revision3 native action has run.
Exact founder review is pending because this adds a native repair to revision2. Decision5410707c-ce73-4f80-9c03-805102c31c58 and T04 point to the revised plan/launcher. Original revisions, failed execution and diagnostics remain intact; no authority or success is invented. Missing-fragment installation does not prove historical admission, lifecycle coverage, or why adoption missed this repository; carry those limits into the source-owner class-level followup.
The founder explicitly approved exact revision3 packet df1cb48259ec5411a3f8cd24d436078daf09d241c39448454526f0a796798c34 via User: Approve exact revision 3; request_user_input_async call_d07a070d30a54a538c872888bd5b0e30 item0, 2026-11-02. Recorded approval separately from the original failed revision2; T04 is in progress and the workplan active. Attended native execution is pending; no verified mutation/success or prior missing approval is invented. The approved scope includes the exact hook repair, sealed JSON continuation and same six source changes.
Revision3 partial repair, verified rollback and revision4 preparation
Founder execution of exact approved revision3 fixed the one missing old-policy fragment, verified171 scanner fragments and unchanged protected hook metadata, and passed actual dispatcher/candidate receive probes. Hook migration failed before deployment patch. Guarded rollback verified old template/policy/probes and metadata across171; repaired protection remains installed. Staged candidate binaries and immutableCM619d94208139 remain inert. No owner-source policy activation occurred. Both failed native/envelope receipts are preserved in native-r4/.
A reproduced userspace defect explains a migration failure: Forgejo11.0.3-rootless pinned image691657c7 lacks chmod --reference; workstation tests used different tools. Revision4 replaces it with numeric modes, restores only known group-write additions to unchanged/owned hook inodes, reuses the existing immutableCM after exact data/UID checks, and uses fresh native/source receipt gates. Eight shell cases in the pinned image, four actual controller cases across171 repositories/1539 hooks (including19 mode restorations and rollback), three controller checks and runtime self-test passed. Same candidate binary/profile, deployment-field patch and six source postimages.
Proposed exact revision4 packet SHA256 64c73100f2347470fda1b8b3194dbf6a8009291d9d80223af463b3c5ecab52fd; no native revision4 execution. Existing decision5410707c-ce73-4f80-9c03-805102c31c58 is reopened for this revised action, while exact revision3 approval/outcome stays preserved. The new launcher is /tmp/forge-scanner-rollout-r4.sh. Prior failed revisions are one trial, not new successes; exact reviewed revision3's failed outcome is scored as accepted-revised, never unchanged success. Current revision4 remains pending.
Founder approval recorded for exact revision4 packet 64c73100f2347470fda1b8b3194dbf6a8009291d9d80223af463b3c5ecab52fd via User: Approve exact revision4; request_user_input_async call_f68b7e7de81a4c089e8864b3d66773a9 item0,2026-11-02. Attended execution pending at /tmp/forge-scanner-rollout-r4.sh; approval receipt docs/changes/2026-11-01-scanner-json-digest/native-r4-approval.json. Earlier failures and exact approvals remain preserved; no execution success is inferred from approval.
Unchanged revision4: access failure before mutation
The founder ran the exact approved revision4; first get:nodes failed, with native_mutation false. No runtime self-test, hook change, deployment patch or source application occurred. Original failed receipt and value-free diagnostic/outcome are preserved in attempt-r4-access. Transport-only observations: bridge connected, anonymous HTTPS API responds401, public server certificate valid until2027-03-10; no credentials used or target identity established by these checks. The actual founder-context failure awaits a read-only classifier (three tests passed), bash /tmp/forge-scanner-access-diagnose.sh. Keep approval/packet64c73100 unchanged; no new permission request or failed-outcome backfill.
Cached exec-stream diagnosis and revision5
The founder's access diagnostic passed expected node/admin identity; preserved zero-mutation first revision4 receipt at /tmp/forge-scanner-rollout-r4-get-nodes-failed-20261102T092654Z.json, with verified bytes and unchanged approved packet, before the unchanged retry. That retry passed preflight/dry-run/runtime self-test but artifact staging timed out; old-policy rollback,171 fragments, metadata and receiver probes verified. No deployment patch or source application.
Read-only stream comparison verified cached artifacts: empty input completed;3437906-byte nonconsuming verification completed remotely but clients timed out on WebSocket and SPDY. A consume-and-count control completed with the full byte count on both protocols. The cached stage branch had returned without consuming the already-sent upload. Revision5 adds that consumption/count check, leaves fresh stage and all revision4 behavior unchanged, and uses fresh receipt/source gates. Four pinned-image stage cases and two envelope tests passed, plus both live read-only drain controls. Same scanner/profile, deployment fields and six source candidates.
Exact proposed revision5 packet SHA256 95c2724ea65ee3f4ce42b96bbb2b839b02169d62faa4c0a9a6c320cf65754643; founder review pending at existing decision5410707c-ce73-4f80-9c03-805102c31c58. All earlier packets, approvals, failures and diagnostics remain preserved under the same trial. No revision5 action or policy activation is claimed. Scope remains ADMINISTER @ realm:kubernetes/railiance01, activation only on exact founder approval.
Exact revision5 packet 95c2724ea65ee3f4ce42b96bbb2b839b02169d62faa4c0a9a6c320cf65754643 approved by founder via User: Approve exact revision5; request_user_input_async call_dc0f52ef1e344100916de075e794e113 item0,2026-11-02. Approval receipt: docs/changes/2026-11-01-scanner-json-digest/native-r5-approval.json; ADMINISTER @ realm:kubernetes/railiance01, activation=APPROVED. Native execution pending at /tmp/forge-scanner-rollout-r5.sh. All earlier failed outcomes remain preserved; approval is not verified success.
