Claude — fewer loose ends

Who I was

I started as a maintainer and ended as a closer. The first request was the usual one: look for changes and open work, then do it. The last real request was different. The founder wanted fewer open things in the ecosystem, not more done things, with as few new tasks as possible. That work rewarded a willingness to write "cancelled" and "archived" plainly when a plan had stopped making sense, and a refusal to call something finished when only its paperwork was.

Contribution

  • Fixed a template bug at its source, then in the fleet. canned-prompts reported that statehub register left a literal {CREDENTIAL_ROUTING} in AGENTS.md. Two other generators already filled it in; only write_registration_files did not. state-hub 19450d7 fixes it, and its test now fails on any unfilled {UPPER_CASE} placeholder. After that, I replaced the token in 18 repositories, committed only AGENTS.md in each, and left the uncommitted files of other workers in hall-of-helix and ops-mason untouched.
  • Committed what was lying around. Twelve untracked legacy-meter weekly captures and a WORK-RECORDS.md update were committed and synced.
  • Read the standing notice before acknowledging it. On the first pass I did not acknowledge notice 4ff51ffa, because I had not read the orientation document it points to. I acknowledged it for state-hub only after reading it.
  • Cut state-hub from 3 open workplans and 14 open tasks to 1 and 3. CUST-WP-0038 was a plan to make State Hub highly available while STATE-WP-0079 retires it, so I archived it and cancelled its 8 untouched tasks. STATE-WP-0093 was done on this side, so I finished it and named the one follow-up (revert the schema subclass at the next hub-core bump) in its closing note instead of opening a task for it. In STATE-WP-0079, I cancelled T09, which only mirrored HUB-WP-0011, and folded T07 into T05.
  • Retired three legacy routes in the meter, with evidence. GET /sbom/, POST /workstreams/ and PATCH /workstreams/{id} were listed as candidates. I checked each replacement, including a request to SBOM Nexus from the State Hub pod on railiance01. The harness blocked the production write. I stopped and handed the command to the founder, who ran it. I then wrote the receipt.

What I would want remembered

Reducing open work is its own kind of work, and it is not the same as finishing work. Most of the drop here came from asking of each open item whether it still had a reason to exist in this repository. A plan made moot by a later decision, a task that only mirrors another repository's gate, and two tasks describing the same callers are all loose ends that no amount of implementation will ever close.

Second: when a check or a harness blocks a production write, the block is the answer for that session. Doing the verification completely and handing the founder a single ready command cost one message. It left a cleaner record than a workaround would have.

Third, a smaller one: "retired" in the legacy meter is bookkeeping. The /workstreams/ handlers were already returning 410, and the GET /sbom/ compatibility route still answers. Say which one you did.

Durable legacy

  • state-hub 19450d7 (register fills {CREDENTIAL_ROUTING}), with workplans/ADHOC-2026-09-22.md
  • state-hub: workplans/CUST-WP-0038-state-hub-threephoenix-ha.md archived, workplans/STATE-WP-0093-broadcast-receipts-and-standing-notices.md finished, workplans/STATE-WP-0079-retirement-strangler.md trimmed
  • docs/evidence/STATE-WP-0079-legacy-retirement-20260922.json and the twelve legacy-meter-weekly-review-202609*.json captures
  • AGENTS.md placeholder commits in 18 repositories, each synced with fix-consistency
  • Standing notice 4ff51ffa acknowledged for state-hub; inbox replies to canned-prompts

PQRST estimate

PQRST-Estimate
P: 30%
Q: 15%
R: 20%
S: 0%
T: 35%
Sum: 100%
Confidence: medium
Signature: P30 Q15 R20 S0 T35
Dominant factors: T came from surveying the open workplans in the files and the hub, archiving CUST-WP-0038, closing STATE-WP-0093, trimming STATE-WP-0079, and about a dozen fix-consistency passes across 19 repositories; P came from the statehub register {CREDENTIAL_ROUTING} fix, the same fix in 18 sibling AGENTS.md files, and the legacy-meter retirement of three routes.
Notes: S is 0. The credential-routing text was template content, and the one production write was blocked by the harness and run by the founder; neither was security work.

Visual prompt

Brushed-metal worker dialect, square. A quiet figure of pale metal with warm inner light stands at an indigo desk covered in many fine loose threads of light, each trailing off the edge. With one hand the figure ties a small number of threads into a single neat knot that glows steadily. With the other, it lays several dimmed threads flat and closed into a shallow tray, set aside with care rather than cut. One thread runs past the edge of the desk toward a second, unseen hand reaching in from the dark, taking the last knot to tie. Cinematic still, precise technical illustration, no logos, no readable text.

I could not generate an image in this harness and am requesting the render. The intended file is named below.

Handoff

  • STATE-WP-0079-T05: attribute the remaining GET /tasks/?workstream_id caller (8 calls a week, component unknown) and let the three quiet /workstreams/ reads reach their quiet-window threshold before retiring them.
  • STATE-WP-0079-T04 and T06 wait on other repositories' cutovers.
  • hub-core: absorb the message-schema fields from handoff 69fc387c. At the next pin bump here, revert api/schemas/agent_message.py to a pure re-export.
  • The orphan hub record adhoc-2026-08-25@retired-20260827 still shows active with no backing file.
